We've seen companies automate processes that should have been eliminated entirely. We've seen teams spend six months building workflows around tasks that change shape every week. And we've seen the opposite — teams manually grinding through work that a well-configured automation could handle in seconds.
The difference between automation that delivers compounding ROI and automation that becomes expensive shelfware almost always comes down to one question: was this the right process to automate in the first place?
Here's how to answer that question before you invest a dollar.
The RRRS Test: A Mental Model for Automation Candidates
We use a simple framework called the RRRS test when evaluating whether a task or process is a strong automation candidate. RRRS stands for:
- Repetitive — The task happens frequently, on a predictable cadence
- Rule-based — The logic can be expressed as clear if/then conditions
- High-volume (Rate) — The task involves enough volume that manual execution creates a bottleneck
- High-risk for humans (Safety) — Manual handling introduces unacceptable error rates or compliance exposure
A task doesn't need to check every box, but the more it checks, the stronger the case for automation. Let's break each one down.
Repetitive: Does This Happen Again and Again?
Automation thrives on repetition. If your team performs the same sequence of steps dozens or hundreds of times per week — updating CRM records after calls, routing inbound leads, generating weekly reports — that repetition is a signal.
The key qualifier: the repetition should be consistent. A task that happens frequently but looks different every time isn't truly repetitive — it's variable.
Rule-Based: Can You Write the Logic Down?
This is often the most revealing test. Sit with the person who performs the task and ask: "Can you explain exactly how you decide what to do at each step?"
If the answer is a clear set of rules — "If the deal value is over $50K, route to a senior rep; if under $50K, assign to the next available SDR" — you have a strong automation candidate.
If the answer is "Well, it depends..." followed by a long list of contextual factors, judgment calls, and exceptions, you're looking at a task that may resist automation — or at minimum requires a more sophisticated approach.
High-Volume: Is Scale the Problem?
Some tasks are perfectly manageable at low volume but become unsustainable as the business grows. Processing 10 invoices a day is a task. Processing 10,000 is an infrastructure problem.
Volume-driven automation is often the highest-ROI category because the math is straightforward: multiply the time saved per instance by the number of instances, and the business case writes itself.
High-Risk for Humans: Where Do Errors Hurt?
Some processes carry disproportionate consequences when humans make mistakes. Data entry errors in financial systems, missed compliance steps, or inconsistent PII handling can create legal, financial, or reputational exposure.
Automation doesn't eliminate errors entirely, but it does make them consistent and catchable. A well-built automation either executes correctly every time or fails in a predictable, loggable way — which is a significant upgrade over silent human errors that compound undetected.
Beyond RRRS: The Environmental Conditions
Passing the RRRS test is necessary but not sufficient. The process also needs to operate in the right environment. Three conditions matter:
1. Well-Defined Inputs and Outputs
Automation works best when you can clearly specify what goes in and what comes out. A lead form submission with structured fields flowing into a CRM record? Clean automation territory. An unstructured email thread that requires someone to interpret intent and extract action items? Much harder — though AI integration is narrowing this gap.
Ask yourself: Can I define the input format and the expected output format precisely? If yes, you're in good shape.
2. A Predictable Environment
Automation assumes that the world it operates in stays relatively stable. The API endpoints don't change weekly. The business rules don't shift with every leadership meeting. The data schema is consistent.
When the environment is volatile — when processes are still being designed, when rules change frequently, or when the underlying systems are in flux — automation becomes brittle. You spend more time maintaining the automation than it saves.
This is why we often advise clients to stabilize and document a process manually before automating it. If you can't run it consistently by hand, automation won't fix the inconsistency — it'll just execute the chaos faster.
3. Tolerable or Catchable Error Costs
No automation is perfect. The question isn't whether it will ever make a mistake — it's whether the cost of that mistake is acceptable, and whether you can catch it before it compounds.
For most business processes, the answer is yes. An automation that routes 98% of leads correctly and flags the other 2% for human review is dramatically more efficient than manual routing.
Build monitoring and exception handling into every automation. The best automated workflows include clear logging, alerting on anomalies, and graceful fallback to human review when confidence is low.
The Variability Question: Exception or Rule?
Here's the single most important diagnostic question when evaluating automation candidates:
Is the variability in this task an exception, or is it the rule?
Every process has edge cases. The question is whether those edge cases represent 5% of volume or 50%.
If a task is 90% predictable with a 10% exception rate, automation handles the 90% and routes the exceptions to humans. That's a massive efficiency gain.
If a task is 50% exceptions, you don't have a process — you have a judgment exercise. Automating it will produce a fragile system that needs constant intervention, generates false confidence, and frustrates the team that has to clean up after it.
A Practical Scoring Approach
When we evaluate processes with clients, we often use a simple scoring matrix:

A total score above 22 (out of 30) is a strong automation candidate. Between 15 and 22, automation may work but will likely need a human-in-the-loop design. Below 15, invest in process improvement first.
Where Automation Breaks Down
It's equally important to recognize where automation is not the answer:
- Nuanced judgment — Evaluating whether a strategic partnership is a good cultural fit
- Contextual interpretation — Reading between the lines of a client's feedback to understand their real concern
- Emotional intelligence — Navigating a sensitive customer escalation where tone matters as much as resolution
- Creative work — Developing a brand narrative or crafting a sales strategy for a novel market
These tasks require the kind of fluid, adaptive reasoning that humans excel at. The smart play is to automate around these tasks — handle the data gathering, preparation, and follow-up automatically, so your people can focus their energy on the judgment and creativity that actually moves the needle.
Building a Data Foundation First
One pattern we see consistently: teams try to automate on top of broken data. The automation technically runs, but it produces unreliable outputs because the underlying information is inconsistent, duplicated, or stale.
Before automating any process, make sure your data foundation is solid. Clean inputs are a prerequisite for reliable automation — not a nice-to-have.
Start With the Highest-Leverage Process
You don't need to automate everything at once. In fact, you shouldn't.
Run the RRRS test across your top 10 most time-consuming processes. Score them. Pick the one with the highest score and the clearest business case. Build it, measure it for 90 days, and use the results to build internal confidence and momentum.
